Why We Can’t Separate Improvement from People

Another month, another lively Lean Coffee session! This community continues to prove that Lean isn’t a textbook methodology—it’s a living, breathing philosophy shaped by practitioners facing real-world challenges. This month, our discussion centered on two intertwined themes: how we drive lasting change and how we effectively transfer knowledge to make that change stick. The shared narrative? True Lean is fundamentally defined by its approach to culture and people.

The Culture of Change

We began by challenging a fundamental question of Lean practice: Is Change Management (CM) a separate discipline that needs to be bolted onto a Lean initiative, or is a mature Lean culture already inherently a Change Management system?

For some participants, the answer was yes—a formal CM framework is a necessary step to avoid feeling like you’re “boiling an ocean one cup at a time”. Structured frameworks, such as the ADKAR process, are essential training wheels for organizations with less mature continuous improvement cultures, ensuring that project success translates into long-term organizational behavior.

Other participants argued that, in highly developed Lean environments, the very act of practicing Lean is change management. When we connect improvement work directly to strategic priorities and use structured methods like A3 thinking to create a genuine sense of urgency, we bake in the commitment needed for sustainment. The change is no longer an initiative; it’s a byproduct of doing “work that matters.” This realization links the two topics: the success of a Lean program is less about the tools and more about the strategy and culture that supports their use.

This community’s debate over integrating Change Management is mirrored in academic literature, which largely supports the view that integration is key to success:

They emphasize that Lean goes beyond tools, stating, “The organization’s culture and its willingness to embrace change play crucial roles in the successful implementation”.

Knowledge, Just-in-Time

The second major topic focused on transforming how we educate our teams, moving away from the traditional, dreaded 3-to-5-day awareness courses.

The consensus was clear: the future of Lean education lies in microlearning and just-in-time delivery. Participants favored “bite-sized training” delivered precisely when, where, and how it is needed to immediately translate into behavior changes. A key insight emerged: training must be married to the deployment plan. For example, instead of a generic course, a Value Stream Owner should receive targeted instruction (like a “gemba walk” technique) right before starting a transformation event. This anchors the learning to a value proposition, ensuring resources are focused on building the right skills in high-potential employees to execute strategic work.

This also ties back to our initial discussion on sustainment, underscoring the critical need to identify the process owner at the initial chartering phase, ensuring the newly trained owner, not the Lean practitioner, is ready to manage the sustained improvement.

Our Community’s Definition of Lean

If there’s one insight to take away from this session, it’s that this professional community defines the “People” side of Lean not as a toolkit, but as a holistic, human-centric system:

The “People” side of Lean is the strategic deployment of organizational knowledge, delivered just-in-time, to the people—the process owners and experts—who are culturally empowered to manage and sustain continuous improvement tied directly to the organization’s mission.

Ultimately, the core challenge of any Lean program is the human element. By focusing on how we manage change and how we transfer knowledge, we stop treating people as passive subjects of a change initiative and start treating them as active, empowered partners in a continuous improvement culture.
